Transformation story Β· Boxworks and Kooner Fleet Management Solutions Β· 2023–2026

Growing a repair network threefold, without missing a beat

Boxworks didn't just supply software to Kooner Fleet Management Solutions. Over three years it diagnosed the operation, automated its enterprise customers' data demands, built FleetIQ on Roam, Boxworks' field service platform, turned customer inspection standards into technician workflows, put commercial controls on every job, and migrated a growing network in phases while it kept running.

The starting point

Where Kooner FMS started

A fast-growing mobile diesel repair network working nationwide across the US and Canada, serving some of North America's largest fleets.

Jobs came in through a third-party broker portal and were keyed by hand into towing-dispatch software.

Enterprise customers wanted automated, line-item data on every repair, up to 80 data points a job, and the existing software couldn't capture most of it.

Customer records

No repair codes, estimates, checklists or structured parts data, and processes that lived in people's heads.

The step change was immediate.

Jobs created per month rose 71% in the two months after automated intake went live. By 2026, monthly volume was running at about 1.7 times where the 2022–23 trend pointed.

System records

The old way couldn't have carried the volume.

At the pace jobs were keyed in by hand in 2023, today's volume would need about 40 people doing nothing but data entry. Automated intake removed that work, and jobs from Kooner FMS' largest customers now arrive directly from their own systems.

Derived

Integration opened the door to new work.

In 2026, new sites were awarded to Kooner FMS on a direct-integration-only basis.

Customer records

The work

What Boxworks did, workstream by workstream

Diagnose Β· May 2023

A business-improvement workshop: a SWOT, benchmarking against three national competitors, a function-by-function operating model (dispatch, parts, vendors, accounts, technician management, BI), the KPIs to run by, and a 30/60/90-day plan with a Kooner FMS owner for each action.

Automate Β· 2023–24

  • Automated a major customer's daily data file in about three weeks.
  • Automated job creation and completion between the broker portal and the dispatch system. By the end of 2023 the work-order cycle ran automatically, from intake and acceptance to completion and the weekly billing export, with daily reporting following in February 2024.
  • Built digital DOT inspections that raise repair jobs automatically when an inspection fails.
  • Delivered the daily file every day for 13 months without a miss.

Secure Β· 2023–26

Implemented industry-standard policies for managing users, data access and digital infrastructure, and took Kooner FMS through enterprise customers' third-party security reviews.

Build Β· 2024–25

Built FleetIQ on Roam: planning and dispatch, an offline technician app with guided workflows, estimates with spend rules, billing review, scorecards, and direct integrations with customers' maintenance systems.

Build customer standards Β· 2025–26

  • Worked with Kooner FMS' team to turn enterprise inspection checklists into technician workflows.
  • The new trailer DOT form has 92 questions, up to 109 on some trailers, against 31 before, and the longer checklist raises a repair on about one inspection in five, up from one in eight.
  • Fourteen named DOT photos are required on every inspection.

Commercial controls Β· 2026

  • Rate cards and contract parts pricing applied automatically on every line.
  • Kooner FMS' spend rules approve about 70% of estimates automatically.
  • 99% of jobs billing-reviewed within 48 hours of completion. Direct invoicing into the customer's payments system went live for the first asset class and is in production verification.

Migrate Β· 2025–26

  • Designed a parallel run, with middleware built to β€œfall away” once each part was live.
  • Recorded training, from which Kooner FMS wrote its SOPs.
  • Phased the rollout: planned maintenance first, then unplanned work, then vans.
  • Took the integration through the customer's integration tests: a one-site pilot in October, then every site live within four weeks.

Protect continuity

  • Kept the old and new systems in step throughout the move.
  • Built incident response and manual fallbacks for the integrations.

Manage the customer programme

Ran weekly calls with customer teams from 2024, planning around their code freezes, bringing delivery forward by a month and meeting their deadlines for invoicing through their payments systems.

The design

Lean thinking and last-mile discipline, designed into every job

Boxworks didn't just digitise the old way of working. It brought principles from lean operations and final-mile delivery networks into field service, so the business could grow without the operation fraying.

Lean, built into daily work

  • Waste out of dispatch: a live, location-aware planning queue, prioritised by due time and filtered by territory and asset availability, replaced a retrospective to-do list.
  • Standard work: configured workflows and standard repair times give every technician the same sequence and a realistic expected duration.
  • Quality built in: asset and location checks, walk-around photos, fault codes and outcomes are captured as the job happens, not afterwards.
  • Visual management: live boards show status, workload, drive time and overdue work, so dispatch can rebalance before a service level slips.
  • Exceptions made explicit: unavailable vehicles, parts delays and rejected jobs are logged with a reason and re-planned, not worked around.

Borrowed from final-mile delivery

  • Dynamic route and capacity planning: work is planned into real shifts using live location, traffic-aware drive times and task durations, and routes re-plan when the day changes.
  • Live ETA updates: customers can be told when work is received, when it's dispatched with an arrival window, and when it's complete.
  • Proof of service, not just a completion claim: GPS-aware arrival, asset verification, photos and structured results create a digital trail for every job.
  • Closed-loop exceptions: jobs that can't proceed are held or failed with a recorded reason and re-planned, so disruption stays visible.
  • Service levels as a signal: time from dispatch to first arrival is measured, separating dispatch performance from downstream delays such as parts.

The results

Three times the work, and a bigger role with its customers

A much bigger business: revenue up more than 3,200% since 2020, with 275+ diesel technicians across the US and Canada, and no outside funding.

Public record

Named to the 2027 FreightWaves FreightTech 100 for FleetIQ, the platform Boxworks built for Kooner FMS on Roam.

Public record

Weekly jobs more than tripled, with about 240 technicians working each week.

System records

Unplanned work more than doubled in a single year, and customers widened Kooner FMS' scope: tractor work grew 4.7Γ—, sites from 174 to 400, then vans and new sites.

System records

Under new customer standards, output per technician, weighted by standard work content, rose about 10%.

System records

Customer scorecards got much stricter: repair-time targets cut by 50–80% and measured in 10 categories instead of 4. Kooner FMS remains a strategic vendor.

The approach

How the change was managed

01

Phase by process, not by big bang.

Planned maintenance moved first, then unplanned work, then vans, each proven before the next.

02

Run old and new side by side.

Bridges kept jobs and billing flowing in both systems until each part of the business had moved.

03

Train before each switch.

Recorded training and readiness checks for dispatchers and technicians at every stage.

04

Plan around customers' calendars.

Certification steps and code freezes on the customer side were treated as fixed points in the plan.

The takeaway

What this shows about Boxworks

Diagnose before you build

An operating model and KPIs, not just a feature list.

Automate fast

Weeks, not months, to meet enterprise customers' data demands, and capacity the old process could never have staffed.

Turn customer standards into daily practice

A 92-question inspection that technicians complete on every job.

Integrate with enterprise customer systems

And pass their integration tests.

Migrate a growing business without stopping it

Stay through operations

Scorecards, billing, payments and the next phase.

Bring ideas across sectors

Lean operations and final-mile delivery principles, applied to field service.

Design the work, not just the software

Standard work, live boards and proof of service, designed into every job.

Unlock scale

An operation ready to triple its work without a matching rise in office staff.
